Stop the leaks: price rises, subscriptions and overtime
Small businesses rarely lose money in one big hit. They lose it in quiet leaks nobody checks.

Supplier price rises
Compare what you paid for your top items this quarter against last. If costs moved and your prices didn't, your margin did the moving for you.
Subscriptions nobody uses
Go through a month of card and bank charges line by line. Cancel what nobody would miss. Look for the same service billed twice.
Ads that stopped working
For each ad account, ask one question: how many customers did this bring last month, and what did each cost? If nobody knows, that's the answer.
Overtime that became normal
Overtime for a busy week is fine. Overtime every week is a scheduling problem or a hiring signal. Either way, it costs you more than it should.
